FILLING THE QUEUE
- A webhook from your product: signed up, upgraded, cancelled, hit a milestone. Each creates a task with the context attached
- **The context is what makes the video personal**: their name, their plan, what they just did, one line from their signup. Put it on screen while recording so it is read aloud without thinking
- A daily cap on new tasks, because a queue of four hundred is a queue nobody starts

THE RECORDING SURFACE, WHERE ALL THE DESIGN EFFORT GOES
- One task on screen: the person's name and context, large. A record button. Nothing else
- **Record, send, and the next task appears automatically.** No confirmation dialog, no return to a list. That single loop is the difference between six videos and sixty
- A skip with a reason, always available, no friction. Forcing a video for somebody who does not warrant one is how the whole habit dies
- Works on a phone in portrait, because that is where these are recorded
- Upload during recording, so sending is instant

SENDING
- Email from your own domain with an animated thumbnail and the person's name in the subject
- A landing page that is just the video, with a reply box under it. **The reply is the point** — this is a conversation opener, not a broadcast
- Optionally send by whatever channel you already talk to them on

MEASURING THE RIGHT THING
- Not views. **Replies.** The number that justifies this activity is how many people wrote back, and it is the only one worth showing on the dashboard
- Watch time as a secondary number, and a per-trigger comparison so you learn which moments are worth a video

WHAT WOULD RUIN IT
- Templates and bulk sending. The moment a video is reused it stops being personal and becomes worse than an email, because it wastes the recipient's time as well as yours
- Build no feature that allows one recording to go to two people

WHAT MATTERS MOST
The record-send-next loop and refusing to allow reuse. One makes the habit sustainable; the other keeps it worth doing.
